People are usually the biggest challenge in managing projects and keeping them on track. In my last video and article (http://www.optimusperformance.ca/successful-project-and-people-management-2/) on what derails a project and how to fix it, I spoke about the essential elements that people need to do to keep projects on schedule. In the following segment, that has a unique twist, I am having a project update discussion with Sonia the project manager. Add video here As you can see I know that Sonia is the helpful, sensitive type and wants people to feel be happy and keep things harmonious. I on the other hand am more concerned with results. So I need to consider my approach with her to not come across as too aggressive and pushy. My goal is to get commitments in writing so we can be clear on expectations and problem solve together rather than resorting to excuses and blaming. I will see how this unfolds next week and if the milestones and tasks get put in writing. Hopefully be able to film another session. Again the 3 things to remember is: 1. Make sure people understand the importance of keeping commitments and how to keep others informed 2. Put milestones and tasks in writing so people know what is expected of them and by when. 3. Confrontation is essential but needs to be done well to not destroy trust and break team spirit. Yeah that’s operations. No Well, the difference between a project and operations is fairly simple. A project ends. So, it’s temporary. You implement your project, you close it, you create a unique product/service/ or whatever outcome you wanted then you are done. Whereas in operations, it’s on-going and repetitive. You may have also heard about the terms program and portfolio. Let me just quickly explain them here. Program is multiple projects put together. Combined. And Portfolio is similarly. Multiple programs put together. So, it’s project, program, portfolio. Now before I go further, and dive deep. You need to understand something crucial. To run any project, you need 2 methodologies. The first one is a project life cycle and the second one is project management process. Most people confuse these 2. And if these are not clear, you can kiss the PMP certification goodbye. It’s absolutely amazing how many content creators in YouTube confuse these two. They are not interchangeable. You cannot afford to confuse a project life cycle with a project management process. Don’t worry I am going to make it very simple for you. Let’s start with Project Life Cycle. Project Life Cycle is unique to a project, to an industry, to your needs. It’s highly customizable. Think of it like this; a human development is a project. So, your life cycle is; 1) Conceiving 2) Birth 3) Childhood 4) Teenage hood. Teenage hood. Is that a word? Teenaging? 5) Adulthood 6) And death Easy stuff right? So, now if it was an IT project. I am not an IT but it would like something like this; High-level design Detailed Design Coding Testing Installation And Turnover This is project life cycle. The term cycle is a bit confusing here. I think. But who knows. Successful Project and People Management Completing projects on time and on budget can be very challenging. People can be the biggest roadblock to a successful project. I’ll talk about how to deal with people in this video. Last week I met a network architect engineer who is in charge of a large project for a division of a multinational and we chatted about managing people and projects over dinner. He said that the biggest challenge to delivering projects on time and on budget was people. I agreed with him and explained that the solution is getting people to respect their commitments and agreements. In fact this is also the foundation of building trust and without trust you cannot have teamwork. Teamwork is essential to solve problems that affect multiple people and cross departments. Otherwise people just wait for the problem to be solved and thus do not assume responsibility to be part of the solution. Getting people to keep their commitments requires these elements to be put in place by all managers. I say all managers because these management practices will form the culture of the company, so it needs to start from the top. 1. People need to understand that when they make a commitment they are actually forming an agreement. Sometimes these agreements need to be put in writing in order to drive accountability. 2. People need to know how to respond and communicate when they cannot keep their commitments or agreements. Other people are usually dependant on them and need to be informed ahead of time if something is not being done as scheduled. Otherwise conflicts can arise as well as a breakdown in trust. 3. People need to learn how to confront each other when agreements are not being met. People often fall into the trap of who’s to blame when things don’t get done as expected. This can be very destructive for workplace relationships and trigger mistrust and conflicts. How do leaders and managers create a culture where people understand the importance of keeping agreements? Leaders and managers must first walk the talk themselves. They must demonstrate what is expected from everyone in the organization. This makes it much more credible when people are asked to behave the same way. Leaders and managers must coach their employees on keeping their commitments and forming written agreements for larger scale activities or problems. Follow-up and reinforcement along with feedback will cement the correct behaviors. I was hired by a big oil company to lead a new project with dozens of developers to build a product that would be used by every employee in the company. No pressure, right? On the first day, the hiring manager realized I was in way over my head and pulled me aside to tell me I had 2 weeks to “figure things out”. Umm… ok? I had no clue what that meant... but the stakes were clear, and I couldn’t lose this project. I hadn’t worked in 2 months and if I failed, it meant moving back in with my parents. In this week’s video I share the journey of how I went from a newbie leader on the verge of being forced onto my mother’s couch… … to someone who successfully managed a multi-million dollar project for 2 years. The best way for me to show you the difference is by using a real world example... ... so this week I use our new set design (it’s still not finished - it’s an iteration away but watch the video above to check it out). I worked with my buddy Tim to build it out and let's just say there were some hiccups. So in many ways this video is for him... a primer on how to manage projects with a bend on software (my world)!
